Starting point: The company had numerous ideas for the use of Generative AI - from surgical planning to patient communication. Despite their strategic relevance, structured evaluation mechanisms and centralised governance were lacking.

Solution: A newly established AI PMO took over the orchestration of the entire AI portfolio. In interdisciplinary workshops, all GenAI ideas were systematically captured and prioritised by benefit and effort. The result: 15 prioritised use cases, divided into three implementation horizons.

Outcome: Just six months later, five Minimum Viable Products (MVPs) had already been successfully implemented. The company not only achieved initial measurable results, but also established a viable model for the systematic scaling of AI across the entire organisation.

Seven Steps to a successful AI PMO

  4. Establish governance and structure: Setting up decision-making bodies, processes, and responsibilities.
  5. Organise implementation with clear workstreams: Defining workstreams with concrete responsibilities and milestones.
  6. Capture learnings: What is working as planned, and what is not? How can we further develop prioritisation and capabilities?
  7. Iterate: Is the vision still valid? Are there any remaining strategic gaps in capabilities?
